What you'll learn

  • Go beyond generic strategy by identifying specific sources of Cost Advantage or Differentiation for your business
  • Map your Value Chain and identify exactly where costs, uniqueness and competitive advantage are created across value activities
  • Create Differentiation by identifying sources of uniqueness across the Value Chain and connecting them to buyer value.

  • Evaluate whether uniqueness creates sufficient buyer value to justify a price premium and avoid common differentiation pitfalls.
  • Build sustainable Differentiation through multiple reinforcing sources that competitors find difficult to imitate
  • Analyse cost behaviour and identify the cost drivers that determine your relative cost position.
  • Compare competitors’ Value Chains to identify the sources of their cost advantage and opportunities to improve your position.
  • Identify how supplier relationships, purchased inputs and Value Chain linkages can create opportunities for Cost Advantage.
  • Create Cost Advantage by controlling important cost drivers or fundamentally reconfiguring your Value Chain.
  • Build sustainable competitive advantage using scale, learning, linkages, interrelationships, integration, timing and other strategic drivers.
  • Translate your competitive strategy into implementation through focused execution, learning, automation and continuous attention across the Value Chain

Description

Can you identify exactly where and how your business can create an advantage that competitors will struggle to copy—and then turn that advantage into an executable strategy?

Most business strategy courses teach you to choose between Differentiation, Cost Leadership or Focus. But knowing the strategic options is only the beginning.

The real challenge is knowing where the advantage will come from, how to create it, how to make it sustainable and how to implement it.

That is what this course is designed to help you do.

Go Beyond Generic Strategy

You will learn to look inside the business rather than stop at a generic strategic label. Using Value Chain analysis, you will identify the specific activities where your business can create uniqueness or cost advantage—and understand the linkages between those activities.

You will progressively move from “What should our strategy be?” to “Exactly where and how will we win?”

Start with Differentiation: Create Uniqueness That Customers Value

You will go beyond simply saying “we will differentiate.”

You will learn how to identify sources of uniqueness across the Value Chain, understand how different value activities can contribute to differentiation, and connect uniqueness with buyer value and willingness to pay.

You will examine how to determine whether the value created is sufficient to justify a price premium, recognise common differentiation pitfalls, and understand how multiple reinforcing sources of uniqueness can make differentiation more difficult to imitate.

A real J&J Baby Powder case helps demonstrate how differentiation can be developed in practice.

Then Build Cost Advantage: Find Exactly Where Costs Can Be Lowered

You will learn that Cost Leadership is not simply about cutting costs or reducing manufacturing expenses.

You will learn to define the Value Chain, assign costs and assets to activities, analyse cost behaviour and diagnose the cost drivers behind your cost position. You will also learn how to assess competitors' Value Chains and identify the sources of cost differences.

More importantly, you will learn two fundamentally different approaches to creating cost advantage:

Control the cost drivers—or reconfigure the Value Chain.

That means asking whether activities can be performed differently, eliminated, reordered or regrouped; whether sourcing, distribution, integration, location or processes should change; and whether the entire Value Chain can be redesigned rather than merely improved incrementally.

The J&J Sanitary Napkins case shows how this thinking can translate into dramatic cost improvement through outsourcing, de-integration, in-house capability development, learning and supplier development.

Make Your Advantage Sustainable

Creating an advantage is not enough. Can competitors easily copy it?

You will learn how to evaluate the sustainability of Cost or Differentiation advantage and examine the role of scale, learning, linkages, interrelationships, integration, timing, proprietary knowledge and Value Chain reconfiguration in building more durable competitive advantage.

You will also learn to recognise the strategic mistakes that can destroy an advantage—including uniform cost cutting, ignoring supplier linkages, pursuing uniqueness that customers do not value, excessive price premiums and reducing costs in ways that undermine differentiation.

Turn Strategy into Implementation

Finally, the course does not stop when the strategy is formulated.

You will learn how competitive advantage depends on day-to-day implementation, employee capability, formal improvement programmes, automation, learning and continuous attention across the Value Chain.

So you will not simply finish with an understanding of Differentiation or Cost Leadership.

You will develop a way of thinking that takes you through:

Choose how to compete → Identify WHERE advantage can come from → Determine HOW to create it → Design the Value Chain to support it → Make it sustainable → Implement it.

If you want to move beyond generic strategy frameworks and learn how to translate competitive strategy into a specific, Value Chain-based and implementable business strategy, this course is designed for you
